For 30 years, India’s IT success was based on Labour Arbitrage. This simply means we had a huge number of engineers working at a lower cost than in the US or Europe. But AI is changing the rules of the game.
- Outcome over Manpower: Earlier, companies charged clients based on how many “man-hours” were spent. Now, with AI, the work is done much faster. Clients now pay for the Final Result (Outcome), not the number of people involved.
- Growth without Hiring: In 2026, IT companies are seeing their profits go up, but they aren’t hiring as many new people. This is because AI tools are doing the basic coding and testing that “freshers” used to do.
2. The New Shape of IT Companies: The Diamond Model
Traditional IT companies looked like a Pyramid (thousands of juniors at the bottom, few bosses at the top). Because of AI, this is turning into a Diamond.
- Shrinking Bottom: Entry-level jobs like basic coding and call-center work are decreasing because AI Agents can handle them.
- Thick Middle: Most jobs are now in the middle for Domain Experts. These are people who understand a business (like Banking or Health) and know how to use AI to get the work done.
- Agentic AI: This is a new type of AI that doesn’t just “chat” but can actually finish a task (like fixing a software bug or closing a customer complaint) on its own.
3. The Main Challenges
- Depending on Foreign AI: Most Indian companies use AI models from the US (like OpenAI). This is a risk because we don’t own the “brain” behind the technology. We need our own Sovereign AI (India-made models).
- The New Skill Gap: Just knowing how to code is no longer enough. Engineers now need Context Engineering—the skill of telling the AI exactly what to do based on a deep understanding of the client’s problem.
- Environmental Cost: AI uses a massive amount of electricity and water to keep servers cool. This is a growing “Green Challenge” for the tech industry.
4. Way Ahead: Protecting our “IT Superpower” Status
To stay ahead, India needs a “Just Transition” (a fair change for everyone):
- Sovereign LLMs: Developing models like Sarvam or BharatGen so that India owns its own digital intelligence.
- Massive Reskilling: Turning 2 million IT workers into “AI Managers” who can lead AI systems instead of competing with them.
- Social Safety Nets: The government needs to help those whose jobs are replaced by automation by providing new certifications and support.
